Why Ecommerce Logistics is Rethinking Its Geography

Indian ecommerce logistics has historically been dominated by metros — Delhi NCR, Mumbai, Bengaluru, and Hyderabad host the largest concentration of 3PL warehouses and fulfillment centres. But as ecommerce order volumes grow, so does congestion, real estate cost, and labour cost in these cities. A new wave of fulfillment infrastructure is emerging in tier-2 cities and strategically located semi-urban areas that offer comparable connectivity with dramatically lower operating costs.

Solan sits approximately 60 kilometres north of Chandigarh on NH-5, at the gateway to the Himalayan states. This location provides remarkably strong connectivity to north India's population centres:

  • Delhi NCR — approximately 280 kilometres, well within next-day delivery range for most courier partners
  • Chandigarh, Panchkula, Mohali — 60 kilometres; same-day delivery feasible
  • Himachal Pradesh (Shimla, Mandi, Kullu) — natural catchment for local delivery
  • Punjab, Haryana, western UP — all within the 400km radius that enables consistent 1–2 day delivery promises

Northern India represents roughly 30% of India's ecommerce volume. A warehouse positioned in Solan can service this market with delivery timelines competitive with NCR-based warehouses — but at 35–45% lower warehousing cost.

Cost Advantage: HP vs NCR

Warehouse real estate in Solan and surrounding Baddi industrial areas (HP's largest industrial zone) runs at ₹12–₹20 per square foot per month — compared to ₹28–₹55 per square foot in prime NCR warehouse belts like Bhiwandi (Mumbai equivalent) or Bilaspur-Tauru Road in Gurgaon. For a 10,000 sq ft warehouse operation, this represents a saving of ₹12–₹25 lakh per year on rent alone.

Labour costs follow a similar pattern. Skilled warehouse workers in the Solan/Baddi corridor earn 20–30% less than equivalent roles in Delhi NCR, and attrition rates tend to be lower in smaller industrial towns where workers have fewer alternative employment options.

HP's Industrial Infrastructure

Himachal Pradesh has been a manufacturing hub for pharmaceuticals, FMCG, and light industrial goods for decades. The Baddi-Barotiwala-Nalagarh (BBN) industrial area — which falls within commuting distance of Solan — hosts over 3,000 registered manufacturing units. This existing industrial infrastructure means reliable power supply, developed road networks, and an established community of logistics service providers.

The HP government has consistently promoted ecommerce and logistics as priority industries, offering land allocation, utility subsidies, and tax incentives to companies establishing operations in the state.

Challenges and Considerations

HP's geography is not without logistical challenges. Mountain terrain means some areas of the state itself have longer last-mile delivery times than comparable distances in plains states. During winter months (December–February), snowfall can occasionally delay transport on certain routes. These limitations are real but manageable — and they affect intra-HP deliveries far more than the north India plains deliveries that constitute most of the commercial opportunity.

Brands considering Solan as a fulfillment base should verify that their primary delivery corridors (Delhi, Punjab, Haryana) are well-covered by their courier partners' Solan operations before committing to the location. All major courier companies — Delhivery, Blue Dart, XpressBees, Ecom Express — have operational presence in the area.
