The Three Fulfillment Models for Amazon India Sellers

Every brand selling on Amazon.in must choose how to fulfill orders:

1. FBA (Fulfillment by Amazon): Send inventory to Amazon's fulfillment centres. Amazon handles storage, packing, dispatch, and customer service.

2. Self-Ship (Seller Fulfilled): You store, pack, and ship every order yourself.

3. 3PL (Third-Party Logistics): A fulfillment partner stores your inventory and dispatches orders on your behalf. You retain control of listing and advertising.

There is no universally correct answer — the right model depends on your order volume, product category, margin structure, and operational capacity.

Amazon FBA India: How It Works

You send inventory to an Amazon Fulfillment Centre (FC). When an order is placed, Amazon picks, packs, and dispatches. Customer service for fulfillment issues is handled by Amazon.

FBA advantages:

  • Prime badge — significantly higher conversion for most categories
  • Amazon handles customer service, returns processing
  • Better ranking signal (Amazon favours FBA listings)
  • You don't need warehouse space or dispatch staff

FBA disadvantages:

  • FBA fees are high — storage + fulfillment fee can eat 20–35% of revenue on low-margin products
  • No control over packaging — you cannot add custom inserts or branded packaging inside the FBA box
  • Inbound lead time — sending stock to FCs takes 5–10 days, creating planning complexity
  • FBA inventory placement — Amazon may split your inventory across multiple FCs (especially if not using Inventory Placement Service)
  • Stranded/unfulfillable inventory — expired or damaged units at FCs are a real risk

Self-ship works best when:

  • You want to learn the fulfillment process before outsourcing

Self-ship disadvantages:

  • No Prime badge (unless enrolled in Seller Flex)
  • Lower ranking potential vs FBA
  • Requires 2 PM dispatch cut-off every day — which is operationally demanding
  • Late shipments hurt account health

3PL: The Middle Ground

A 3PL partner stores your inventory, receives marketplace orders via WMS integration, and dispatches on your behalf — typically same-day for orders before 2 PM.

3PL advantages over FBA:

  • Lower per-unit cost at volumes > 300 orders/month
